IoT projects fail more often from a skipped step than a hard one, so we sequence deliberately: hardware selection and a connectivity plan — BLE for short-range and low power, LoRaWAN or NB-IoT for range without Wi-Fi, cellular where coverage has to be guaranteed — get locked before firmware architecture, because reversing a connectivity choice after firmware is written is expensive. The first decision a client has to make is build-versus-buy on the gateway and cloud layer: a managed IoT platform (AWS IoT, Azure IoT) gets a fleet to production faster, while a custom gateway pays off only when the device fleet is large enough or the data pattern unusual enough to justify owning that layer. A typical build runs three to six months from reference hardware to a fleet-ready pilot, with firmware milestones — secure boot, an OTA update path, a provisioning flow — treated as first-class deliverables rather than something added once the 'real' features work. OTA update infrastructure gets designed before the first device ships, not after the first field bug makes it urgent, because a device fleet you can't safely patch remotely is a liability, not a feature. What a competent IoT team does differently: device identity and provisioning are designed for fleet scale from device one, connectivity failure is treated as the normal case rather than the exception, and the operations dashboard is built around the alerts your team will actually act on, not every metric the sensors happen to produce.
